Part of What matters most in email automation: five priorities
Making sense of email automation case studies: the 2027 view
Email automation case studies cover welcome, setup, replenishment, renewal, events, inactivity, referrals, recovery, and duplicate-event scenarios.
What to take away
- The nine campaigns below are fictional patterns, not company reports or measured results, so read them as design questions.
- A case study earns trust when it names the trigger, the eligible population, the exit, the failure path, and the measure.
- Open rates are thin evidence now that Apple Mail Privacy Protection prefetches images, a change that began with iOS 15 in September 2021.
- Gmail and Yahoo bulk sender rules that landed in February and June 2024 set the baseline for reading any 2027 case study.
Email automation case studies promise proof and often deliver a chart. Read one as a claim to test, not a result to copy. Ask who was eligible, what left the journey, and what the control group saw.
The 2027 reading baseline
Deliverability rules now set what a study can claim. Since February 2024, Gmail and Yahoo require bulk senders to authenticate with SPF, DKIM, and DMARC. Since June 2024, Gmail has required one-click unsubscribe under RFC 8058 for senders above 5,000 messages a day.
Google asks senders to hold spam complaint rates under 0.3 percent, tracked in Postmaster Tools. A 2027 study that quotes revenue but skips complaint rate and authentication leaves out what decides inbox placement.
Apple Mail Privacy Protection has inflated open rates since 2021, and Mail's iOS 18 categories add another sorting layer. Open-based results from any year deserve a discount. BIMI logos need enforced DMARC plus a Verified Mark Certificate from DigiCert or Entrust.
Documented cases with figures
The 2008 Obama campaign email program is one of the most cited examples in circulation. Published accounts report about $500 million raised online and a list of roughly 13 million addresses. Those accounts describe subject-line tests, and they publish no holdout group and no spam complaint rate.
The gap matters more than the total. A reader who copies the cadence without the complaint rate copies the marketing, not the evidence.
The FTC's case against Vonage, settled in November 2023 with $100 million in refunds, is a compliance case rather than a marketing one. Opt-out friction is the same defect in email, so read it as a warning about buried unsubscribe paths.
A worked example shows the arithmetic. Suppose a journey delivers 36,000 messages in a month and holds back a tenth of the eligible list as a control. At Google's 0.3 percent ceiling, 108 complaints would sit at the limit, and the control group shows what the messages added.

Credibility checklist
Strong version
- Population
- Eligible count and exclusion rules
- Control
- Holdout or switchback group
- Measure
- Revenue, retention, complaint rate
- Window
- 90-day and 12-month results
- Disclosure
- Incidents, costs, and failed variants
Weak version
- Population
- "Our subscribers"
- Control
- Before-and-after chart
- Measure
- Open rate alone
- Window
- Best week only
- Disclosure
- Successes only
The two tables carry the transferable part of any case. The nine sections that follow are patterns to test against them.
1. Welcome after verified signup
NHS England Digital's Mavis service description documents a real communication journey with branded invitations, consent choices, and health questions.
Welcome message entry rules
- Verified signup enters journey
- Branded invitation with consent choices
- Health questions answered
- Automated reminders for nonresponse
- Unconfirmed records never enter
- Withdrawn or suspicious records blocked
The first message delivers the promise and restates sender, topic, and cadence. Unconfirmed, withdrawn, or suspicious records never enter. The List-Unsubscribe header now carries one-click unsubscribe for Gmail and Yahoo.
2. Setup based on real progress
Each onboarding message requires a verified incomplete state. Completion exits the step, errors offer help, and stale events use a neutral fallback.

Klaviyo, HubSpot, Braze, and Salesforce Marketing Cloud fire these sends from stored events or profile properties.
3. Inventory-aware replenishment
A documented timing estimate, available inventory, and current eligibility trigger the reminder, and a purchase, withdrawal, or service issue cancels queued sends. Warehouse stock feeds and order systems expire at different speeds, and studies rarely say which one they used.
4. Renewal with reconciled billing
The plan, the price, and the payment date must match the service and account records. A 2027 audit asks for the pricing history, not just the current rate.
5. Event journey with capacity
Registration, reminders, and access confirmation use distinct events, and cancellation or full capacity alters the path. Eventbrite, Cvent, and Zoom each name their events differently, which is where studies blur.
6. Inactivity based on value cycle
Meaningful inactivity uses product or service value, not opens. Re-engagement, withdrawal, or expiration ends it.
7. Responsible referral prompt
An NHS Transformation Directorate hospital booking case study describes confirmations, shared-calendar updates, an automated screening-form email, and a reminder sent before a visit. Its pandemic-era clinical setting does not generalize.
Only customers with completed value receive the prompt, and incentives stay visible. The FTC endorsement guides treat paid referral rewards as material connections that need disclosure. The referred person chooses through an appropriate signup.
8. Service recovery automation
Verified incident records trigger factual impact, correction, timing, options, and human help. Promotion is excluded and unresolved cases remain visible. Domain reputation, tracked in Google Postmaster Tools and Validity's Sender Score, shows whether the fix held.
9. Duplicate-event incident
A phased launch detects repeated messages, pauses enrollment and queues, then deduplicates the events. The team identifies affected recipients, corrects the logic, and reopens early results.
Preserve negative evidence and protect personal data. A case earns its keep when another team can follow the decision and the uncertainty around it.
Audit the published evidence
The FTC advertising substantiation policy requires a reasonable basis before objective advertising claims are disseminated. Apply that U.S. rule to public email automation case studies performance statements, with advice for the actual facts.
The FTC guidance for marketers using reviews warns about fake feedback, selective requests, conditioned incentives, hidden relationships, and paid rankings. Apply those U.S. integrity checks when email automation case studies content names providers.
Under the CAN-SPAM Act, a commercial message needs accurate headers, a working opt-out, a valid postal address, and opt-out requests honored within 10 business days. For EU recipients, GDPR consent records and the ePrivacy Directive take over.
Common questions
Are the nine business studies documented company campaigns?
No. They are composite operating scenarios used to examine decisions, evidence, controls, failures, and transfer limits without inventing named-company results.
Why include public-service examples?
They expose concrete trigger, reminder, destination, visibility, and workflow relationships. The different mission, authority, risk, and audience are impossible to ignore.
What is safe to transfer from a case study?
Transfer a tested decision pattern only after replacing its audience, purpose, event, timing, and content. Replace the destination, controls, measurement, and owner with local evidence.
What should a 2027 case study report that older ones did not?
Complaint rate, DMARC alignment, list hygiene, journey version, and the holdout group. One-click unsubscribe behavior matters too, because opt-out speed feeds sender reputation.
